A leading crypto provider faced onboarding delays and higher compliance risk due to fragmented “know your customer” (KYC) processes. Guidehouse helped the firm implement an operating model to absorb growing onboarding volumes, improve first-time-right performance, reduce cycle times, and maintain consistent regulatory oversight. 

 


 

Challenge 

A leading crypto provider was experiencing rapid growth that exposed structural gaps in its KYC processes. Its manual, inconsistent, cross-jurisdictional onboarding process was resulting in longer timelines, elevated audit risk, and operational strain. 

This high-volume institutional onboarding was overwhelming the firm’s internal teams, extending cycle times to 60-90 days, and driving repeated requests for information. At the same time, inconsistent documentation standards and lack of a structured KYC layer made it hard for the provider to scale its Ultimate Business Owner (UBO) identification and corporate structure mapping efforts without errors—increasing its compliance risk and audit exposure. Leaders turned to Guidehouse for support with addressing the problem. 



Approach 

We designed and implemented an end-to-end KYC operating model focused on execution, scalability, and regulatory alignment. Supported by specialized analysts, the dedicated factory model provided UBO tracing, corporate structure mapping, and adverse media screening across more than 50 jurisdictions. To improve efficiency, consistency, and control, we incorporated a risk-based, tiered onboarding framework featuring differentiated service levels, automated routing, defined escalation paths, standardized procedures, and real-time dashboards. 

To further strengthen performance through more consistent execution, the new model applied structured workflows and governance mechanisms. Standardized operating procedures, decision trees, and real-time dashboards reinforced quality assurance and supported proactive identification and resolution of bottlenecks. 



Impact 

The new operating model significantly improved onboarding speed and quality while reducing risk across the firm’s compliance program. Onboarding timelines declined from 60-90 days to under 20 days, and first-time-right KYC execution exceeded 90 percent. Rework and request for information cycles were materially reduced, improving throughput and client experience.  

Beyond these operational gains, the firm’s compliance teams were able to shift their focus from manual processing to regulatory strategy and growth initiatives. By helping deliver consistent, multi-jurisdictional KYC coverage with no audit escalations, we were able to demonstrate that scalable execution and strong controls can successfully coexist.
